4 runner, overheats at idle. Fan comes on when 1st start it, but not wen it overheats.

It was overheating, so we changed the thermostat, didn't help. No leaks. But heats up in less than 10 mins at idle.

Electrical fan should not come on when vehicle is started. If it does, you have a fault with the fan switch or wiring circuit.

Are both fans coming on or only one is?

Check the fan relay try swapping it with another 1 in the relay panel. It should run when the a/c on all the time.
