After warm only heat we replaced the thermostat 195 degrees with a new one the same degrees. Now it s cold all the time. The thermostat is installed right. The temp outside is 22 degrees. Even after letting it sit it s only warm the gets cold as soon as the thermostate opens

Check for a blocked heater core. The best way to do this is removal and visual inspection. You can also remove the heater core input and output lines and try flushing water from a garden hose. If sediment appears in the discharge side then it is best to have it professionally flushed or replaced. If you DIY then use vinegar or a similar solvent for dissolving minerals; submerge the heater core in the solution overnight.
