Drum brake issue 1990 toyota all-trac

My son tried to replace rear brake shoes in 1990 Toyota Corolla All-trac. He did but now, for some reason the wheel cylinders move out too far when the brakes are applied, brake fluid leaks out from each piston - both wheels act the same. What did he do wrong? The drum components, springs, etc are all there and seemingly in the right place.
